The gap is the verdict
With the liner out and your toes on the front, the space behind your heel is the shell's length minus your foot's. That number, not the size on the box, says whether the shell is the right length.
How to check ski boot shell fit: liner out, toes to the front, measure behind the heel. The fitting guides put the target at 15 to 20 mm for most skiers and 10 to 13 mm for a performance fit, and call anything past 25 mm too big, because the liner packs out and the shell never will.
To check ski boot shell fit, pull the liner out, put your bare foot in the shell, slide forward until your toes touch the front, bend the knee, and measure the space behind your heel. That gap is the shell's length minus your foot's, and it is the number that decides whether the shell is right before width, instep or flex come into it. The fitting guides agree on how much room behind your heel you actually want: about 15 to 20 mm for most skiers, 10 to 13 mm for a performance fit, and anything past 25 mm is too big, because the liner packs out over the first 50 to 100 days and the shell never changes.

All three are the same question, and the size on the box cannot answer it. The gap behind your heel can. Here is what it measures, why it exists, how to read it at home to within a couple of millimetres, and what a snug reading trades against a roomy one.
A ski boot is two objects. The shell is a plastic clog with a fixed inside length. The liner is a foam boot that sits inside it and fills whatever the shell leaves over. When you try a boot on with the liner in, you are feeling the liner. The shell fit check takes the liner out so you can feel the shell.
With your toes touching the front of the bare shell, the space behind your heel is one thing: the shell's inside length minus the length of your foot. That is the whole measurement. It is read at the heel because the toes reference the front. It is read with the knee bent because that is where your heel sits when you ski, and the mondopoint number on the box, your foot length in millimetres, is what got this shell onto your foot in the first place. The check is where that number turns into a verdict.
The size label is a lossy compression. A 27.5 stands in for a length, a width, an instep height and the shape of a last, collapsed into one number so it fits on a picker. Shell fit decompresses the first of those and puts a millimetre figure on it.
If the shell were the whole boot, you would want no gap at all. The gap is there because the liner is going to shrink around you, and what you are buying with those millimetres is the reserve the liner will spend.
Day 0
Blister's bootfitting primer puts it plainly: because liners compress and pack out over time, "the day you first put your foot into a new ski boot is typically the tightest it will ever feel."
Runs 1 to 2
America's Best Bootfitters, a network of fitting shops, says new boots feel tight out of the box but most "compress to comfortable levels after being skied as few as two runs."
Days 50 to 60
Master bootfitter Bob Egeland, in Backcountry Magazine, starts skiers on thin socks and moves them to thicker ones at "50 to 60 days, if you start to have a little wiggle room," or adds a shim under the liner. A thin liner is done by then: "you may only have 50 days out of them."
Days 80 to 100
The Ski Monster's fitting guide gives most boots over 110 flex for men and 95 for women "about 80-100 days of skiing before they start feeling too loose." Egeland's figure for a good moulded liner is the same: 100 days.
The shell does none of this. A polyurethane shell is the same length on day 100 as on day 0. So the gap you measure with the liner out is the room you will have in January, less a sock. Read it that way and the shop question answers itself: a boot that feels right with a fresh liner in the shop is a boot that will feel loose once the liner has given up its reserve, which is why Blister's guide says everyone should at least try one size smaller, and why Gorham Bike and Ski's step-by-step warns that a gap over three quarters of an inch "will normally prove to be too loose once the liner compresses from skiing."
You need the boots, a thin ski sock or a bare foot, and something of known thickness. Fitters use a fit stick, or, in Blister's shop, a set of one inch, three quarter inch and half inch dowels. A ruler on its edge, a stack of cards you have measured with the ruler, or a pencil of known diameter all work.
Unbuckle everything and open the shell wide. Grip the liner at the cuff with one hand, hold the shell with the other, and push the liner forward and up out of the shell.
Bare foot, or the thin sock you ski in. Nothing else in there. If a thick sock is doing work in the shell, the shell is too big.
Slide forward until your longest toe just touches the inside of the toe box. Touching, not curled and not pressed.
Flex the ankle as you would in a turn. The heel settles back into the heel pocket. Read the gap in this position, not standing straight.
Slide your dowel, card stack or ruler down behind the heel until it stops. Note the thickness that fits, in millimetres. Round to the nearest two or three.
Feet differ. The longer foot sets the shell size; the shorter one gets a shim if it needs one.
Centre the foot. The ankle bones should clear the shell on both sides, the widest part of the forefoot should have a few millimetres each side, and one finger should slide over the instep.
Fingers are not a unit
Most guides describe the gap in fingers: one for a performance fit, two for comfort. The Ski Monster's guide says to skip the finger rule because "everyone's fingers are different sizes," and it is right. The bands you are reading against are 5 mm apart and a whole shell size is 5 mm, so a finger's worth of error is a size's worth of error. Measure with something whose thickness you know.
On the side check, Propa Snow's shell fitting guide gives the numbers: 2 to 5 mm of space at the widest point of the foot keeps you "in a good range," and you want "at least one finger width of clearance over the instep." It adds the detail most home checks miss: a supportive footbed "will also generally shorten and narrow the foot," so if you ski on one, put it in the shell for the check.
Seven fitting guides give the gap in millimetres or inches. They are a gear reviewer's primer written by a bootfitter, two speciality shops, a touring site, a mountain magazine, a footbed maker and the manufacturer's own boot finder. Put on one scale, they agree more than they differ.
The sources behind the bars, at the claim. Blister: half an inch, 12.7 mm, "for the expert / performance-focused skier"; three quarters, 19.1 mm, "for the more avid skier"; one inch, 25.4 mm, "a roomy fit (sometimes referred to as a 'tourist' fit)." The Ski Monster: "If you have 1.5 - 2 cm of space behind your heel, that's ideal," more than 2 cm is too big, and its own fitter prefers 1 cm or less. WildSnow's Doug Stenclik: two stacked fingers, "roughly 1.5 - 2 cm," going "to 1 cm or pretty much as tight as a skier can handle for performance fits," with comfort touring allowed "a full 2 cm fit or, in special cases, a bit more." Gorham: an index finger, "roughly a half of an inch or about 15 millimeters," a quarter inch for very aggressive skiers, too loose past three quarters. Off-Piste Magazine: one to two crossed fingers, "about 12-25mm," a single finger being "a performance fit, which is not for everyone," and more than two fingers too large. Propa Snow: "within 10-25mm, for more aggressive skiing keep this down to around 10-15mm." And Atomic's own boot finder: 2 cm is the average fit, 1 cm the tight high-performance fit, and 3 cm is a boot that is too large and cannot be corrected through fitting.

Two guides that give fingers rather than millimetres say the same thing in shape. Carv's sizing guide: no more than two fingers for comfort, one for performance, and "if in doubt between two shell sizes (e.g. 26 and 25.5) go for the smaller of the two." America's Best Bootfitters: "a finger to a finger-and-a-half of space" for a good snug fit once the liner is back in.
Snug and roomy are not comfort settings. They are trades, and the shop only shows you one side of each.

The row that matters most is the fitter's. A shell can be made bigger in a spot. It cannot be made shorter anywhere. Wayfinder Bootfitters puts the number on a punch: "A skilled bootfitter can add 2-5mm in specific spots," and "you can't fundamentally change a 98mm boot into a 104mm boot." Atomic's heat fitting "expands shell, cuff, and liner up to 6mm." Against that, one whole shell size is 5 mm of length, the grading interval the mondopoint standard sets, and it lands everywhere at once.

That is why the shop advice runs one way. OnTheSnow's buying guide sums up the consensus: "it's better to have a pair of boots that are too small than too big because boot fitters can always punch or blow out boot shell material to fit problem areas." Sizing up to fix a wide forefoot buys 5 mm of length you did not want to cure a width problem a punch would have cured in place; the last width explainer covers what the width number itself means. Width is fixed by a punch or a mould. Length is fixed by the shell you chose, and only by that.
One caveat, in the reader's favour. Downsizing is not a rule. Charlie Bradley, the bootfitter behind Blister's primer, says the decision to size down "should NOT be made based upon the boot fitter's ability to make modifications in order for it to work. If it's painful, don't do it." Try the smaller shell. Measure the gap. Let the number decide, not the promise of a punch.
Shell fit settles length. It is one dimension of several, and they do not stay in their lanes. The last width that fits you changes with the shell size you land in. A high instep can push you up a shell before the length does; Blister's fitters measure the instep girth and expect it to match the foot length, 265 mm on a 265 mm foot, and size from the larger when it does not. Flex changes how the same shell loads the top of your foot. A snugger shell packs out less, per The Ski Monster, so the gap you pick changes how fast the timeline above runs. And a footbed shortens and narrows the foot before the check has even started.
Holding all of that across every candidate boot, and re-holding it when one dimension moves, is not a person's job. You do not need to. Give your agent your shell length and the gap you want behind your heel, your last width, your instep, and what you ski, and it reasons over those, not over the marketing. Day one is the tightest the boot will ever feel. The foam gives in the first runs, has wiggle room by day 50 to 60, and is loose by day 80 to 100. The shell does not move.
Seven guides that give millimetres land within a few of each other. Past 25 mm every one of them calls the boot too big, and the manufacturer's own guide says 30 mm cannot be fitted back.
A punch adds 2 to 5 mm where the foot needs it. A size up adds 5 mm of length everywhere and nothing takes it back. Fix width in the shell, never with the size.
